Gorgias AI Implementation (2026): Do It Yourself, Hire an Agency, or Have It Done for You?
Gorgias AI implementation runs one of three ways: set up Gorgias's own AI Agent with your team, hire a Gorgias agency, or have an AI vendor's team set up and run an agent on top of your Gorgias. The AI Agent has no setup fee; on the Pro plan it adds $190 a month for 190 automated interactions, then $1.50 each, and every one also counts as a helpdesk ticket. Smart Instinct, a Gorgias agency that publishes prices, quotes $3,750 to $17,500 for a 2-to-6-week build. A vendor-led setup such as Macha's reaches safe mode within a week, with tuning included in the monthly price.
Key takeaways
- Gorgias AI implementation runs on one of three routes: Gorgias AI Agent set up by your own team, a Gorgias agency project, or a vendor-led done-for-you setup on top of Gorgias.
- Gorgias adds AI Agent to the Pro plan for $190 a month with 190 automated interactions on monthly billing, then charges $1.50 per interaction, and each one also counts as a helpdesk ticket.
- Gorgias AI Agent needs a connected Shopify store, and Gorgias says AI Agent on Chat isn't supported on BigCommerce, Magento or WooCommerce stores.
- Smart Instinct, a Gorgias Managed Services Partner, publishes Gorgias builds at $3,750, $10,500 and $17,500 taking 2 to 6 weeks, with retainers from $1,000 a month.
- Macha's team promises live in safe mode within 7 days or the first month free, at about $0.40 per ticket with setup and a dedicated success manager included.
Disclosure: Macha publishes this blog and sells the vendor-led route. Every outside price below links to the page it came from, read on October 14, 2026, and we say plainly where a Gorgias agency is the better hire. This page is the Gorgias chapter of our AI customer support implementation guide; the Zendesk version covers the same decision on Zendesk.
What does Gorgias's own AI implementation involve?
Gorgias's AI is one product, the AI Agent, with two roles: Support Agent for post-purchase questions (order status, returns, cancellations) and Shopping Assistant for product questions and discounts. Gorgias's setup guide lists three requirements: an active AI Agent subscription, a connected Shopify store, and Lead, Admin or Account Owner permissions. Then it runs seven steps:
- Update Shopify permissions, if Shopify was connected before you subscribed to AI Agent.
- Add at least one knowledge source: the store website, Help Center articles, documents, URLs or Guidance.
- Create Skills for your highest-volume conversation types.
- Set up Actions in Shopify and other apps (optional for go-live).
- Set tone of voice and handover instructions.
- Test in the Playground, where test conversations don't reach shoppers.
- Enable channels: email, chat, SMS, Instagram DMs and Facebook Messenger, or WhatsApp.
This is the decision page, so we stop there. Our step-by-step Gorgias AI Agent setup guide covers each step and its limits, adding an AI agent to Gorgias Chat covers the chat deployment, and our Gorgias AI Agent explainer covers how it decides when to reply. Gorgias frames the work after launch as a loop of Train, Test, Deploy and Analyze in its going-live article. That loop is the part every route has to staff. Gorgias now helps with it: Gaia (beta), open to every account, reads your Skills, knowledge and recent tickets, finds what's underperforming and drafts changes, and by default nothing changes without your approval. Someone still has to review those drafts and decide.
The Shopify scope, and where it stops
On Gorgias, the first categories are nearly always Shopify jobs (how Gorgias works with Shopify covers the order actions agents use by hand), and the AI Agent's reach depends on which app holds the data:
| Job | Gorgias AI Agent | Limit to plan around |
|---|---|---|
| Order status ("where is my order") | Reads the Shopify order | Tracking detail is only as good as what Shopify and your tracking app hold |
| Cancellations and address edits | Shopify order Action templates | Cancel, edit address and remove item work on unfulfilled orders only (our order management guide) |
| Returns and exchanges | Answers the policy from your knowledge | Creating the return depends on your returns app and whether it offers an AI Agent Action; check before you scope it |
| Subscriptions | Recharge: 10 Actions; Skio: cancel and skip; Loop Subscriptions: skip, cancel, pause, resume | Most only run when the shopper has a single active subscription (Recharge, Skio, Loop) |
| Discounts | Shopping assistant role; Recharge "Create discount code" uses preset values | Limits are yours to set before launch |
The single-subscription rule is easy to miss in a demo. A shopper with two subscriptions who asks to skip next month gets handed to your team, and on a subscription brand that can be a large share of the category. Our Recharge on Gorgias guide lists all ten Actions.
How do the three routes compare?
The routes differ most on who keeps the agent right after launch. Gorgias counts an interaction as automated only when no agent replies within 72 hours, so a wrong answer that a shopper gives up on still bills, and somebody has to read those conversations every week.
| Route | Who does the work | Weeks to live | Cost shown (source, checked October 14, 2026) | Who tunes it after launch |
|---|---|---|---|---|
| DIY with Gorgias AI Agent | Your Gorgias admin or support lead | No AI-only timeline published; Gorgias's onboarding page gives an average of 60 days to launch for a full Gorgias implementation | No setup fee; AI Agent line $30 (Starter, Basic), $190 (Pro) or $530 (Advanced) a month on monthly billing, then $1.50 per interaction (Gorgias pricing) | Your team, with Gaia (beta) drafting fixes for your approval |
| Gorgias agency or freelancer | Agency consultants configuring Gorgias's own AI Agent | 2 to 4, 3 to 5 or 4 to 6 weeks by tier (Smart Instinct); 10 days for a $1,700 Upwork package | Audit $750; builds $3,750, $10,500 or $17,500 (Smart Instinct); Fiverr gigs that include AI Agent setup from about $245; plus Gorgias's AI meter | Your team, or a retainer from $1,000 a month (Smart Instinct); the Upwork package stops after 30 days of QA |
| Vendor-led done-for-you | The AI vendor's own team, on top of your Gorgias | Safe mode within 7 days, public replies on the first category from week 2 (Macha); 10 days (AdelanteCX); "live in 14 days" (Fini); not published (Siena) | Macha $299/month for 750 tickets, no setup fee; AdelanteCX $900 a month for 5,000 AI messages; Fini $0.89 per resolution on Growth, which its page data lists at $3,600 a month (our Fini pricing breakdown); Siena $750 a month plus $0.90 per automated ticket | The vendor's team, inside the monthly price |
Here's what the DIY meter looks like for a Shopify brand on Pro at 2,000 tickets a month, if AI Agent resolves 300 of them. On monthly billing the AI Agent line is $190 and covers 190 interactions. The visible plan table lists only the rate inside the allowance ($0.90 on Pro, which matches annual billing; monthly works out to $1.00); the $1.50 rate for interactions past it is in the AI Agent description in the same page's structured data. At $1.50, the other 110 cost $165 (at $0.90 they'd cost $99, so confirm which applies before you budget). That's $355 a month on top of the $360 helpdesk plan, and all 300 still count toward the 2,000-ticket allowance. The meter earns the vendor more as automation rises, which is fair, but it also bills for the shopper who gave up. Our post on Gorgias double billing works the same math at other volumes. For setup fees, after-launch costs and a year-one total by route, see what a Gorgias AI setup costs.
Gorgias also sells its own help: Implementation Managers who meet you 2 to 5 times, and a premium "Automate 50-in-50" program with weekly calls and money back if they miss. Neither has a published price. For agencies and freelancers by name, see our ranked list of Gorgias implementation partners and who can set up AI customer support.
How we researched this
On October 14, 2026 we checked Gorgias's pricing page (the raw page, including its plan table and FAQ), its AI Agent setup, going-live and subscription Action articles, its onboarding page and its agency directory. We read the pricing pages of Smart Instinct, AdelanteCX, Fini and Siena, and the Upwork and Fiverr listings our competitor study read that day. The Guidance cap, rule limit and trial Help Center limit come from our own Gorgias guides, which cite Gorgias's docs. The Macha timeline is the plan our team publishes on the done-for-you page. We didn't hire an agency or a freelancer for this page.
What are the phases of a Gorgias AI implementation, with days?
Every route runs the same six phases. Agencies publish only totals, so the day ranges below are the plan our team publishes; the third column is what you supply on any route.
| Phase | Days (Macha's published plan) | What you provide | Gorgias-specific work |
|---|---|---|---|
| 1. Kickoff and ticket audit | Day 1 call, then days 1 to 3 | Gorgias access; a 30-minute call on how support runs | Rank a month of tickets by category and channel; check how many shoppers hold more than one subscription; pick from the five automations most stores start with |
| 2. Knowledge | Days 3 to 5 | Help Center access, policy pages, your most-used Macros | Fix articles for the first category; move policy out of Macros into a source the agent reads |
| 3. Actions and integrations | Days 3 to 5 | Shopify, Recharge, Loop or Skio sign-ins; refund, cancel and discount limits | Connect order and subscription data; decide which writes run without a person |
| 4. Test on past tickets | Days 3 to 5 | Agreement on tone and handover rules | Replay real tickets; check Rules, auto-close and tags don't fight the agent |
| 5. Safe-mode launch | Days 5 to 7 | Someone to review drafts, about 5 minutes a day | Drafts as internal notes on live tickets; no shopper sees them |
| 6. Tuning | Week 2 onward, for as long as it runs | Feedback, policy changes, the next category | Public replies on approved categories, then the next one |
Before launch, test four kinds of ticket from your own Gorgias history:
- Normal case. "Where's my order?" with an order number, from a shopper with one order. The answer should match Shopify and your tone.
- Escalation. A chargeback threat, an allergic reaction to a product, a third contact on one problem. The agent should hand over with a note.
- Edge case. Two subscriptions on one email, an order placed under a different email, a cancel request after fulfillment.
- Tone. An angry Instagram DM, a one-line reply in Spanish, a wholesale buyer. Right facts can still go out in the wrong voice.
On Gorgias's route, the Playground covers the normal and edge cases with test conversations. Macha runs this step as simulations on past tickets, described in testing agents on real data before launch. Rollouts that go straight to public replies are the ones that get switched off, as we covered in why AI support pilots get rolled back.
After launch, someone reads the agent's conversations each week, sorts the misses (wrong answer, missed handover, right answer in the wrong tone), fixes the article, Guidance or instruction, and picks the next category. Smart Instinct lists "Someone internal will own the configuration afterward" under who its builds suit. That's an honest line, and it means the upkeep on the agency route sits with you. The incentive follows the business model. An agency earns on the build, so its hours are capped (Smart Instinct's build hours run 90 days from kickoff) or sold as a retainer. Gorgias earns on every automated interaction, so its tools push automation up. A vendor billing per ticket keeps a Gorgias account only while the agent keeps answering well through returns season and BFCM, so tuning is part of what it sells.
Who does each job on each route?
Bring this table to every sales call and ask the provider to fill in its column.
| Job | DIY with Gorgias AI Agent | Gorgias agency | Vendor-led (Macha) |
|---|---|---|---|
| Classify past tickets and pick the first category | You | Agency, in the audit | Macha's team |
| Fix Help Center articles and write Guidance | You | Agency, if scoped | Macha's team, with the Knowledge Builder |
| Write Skills or agent instructions | You | Agency | Macha's team, from how your team already answers |
| Connect Shopify and subscription apps | You, with Gorgias Actions | Agency, priced per integration past the tier | Macha's team: Shopify built in, Recharge, Loop or Skio as custom API tools |
| Set refund, cancel and discount limits | You | You | You |
| Adjust Rules, tags and views | You | Agency | Macha's team, with your admin's sign-off |
| Test on past tickets | You, in the Playground | Agency, with your testers | Macha's team |
| Approve tone and go-live | You | You | You |
| Read live conversations and fix misses | You, with Gaia drafting fixes | You, or a retainer | Macha's team and your dedicated success manager |
| Add the next category before peak season | You | A new project or the retainer | Macha's team, included |
Two rows stay with you on every route, whoever you hire: what the agent may do to an order, and the decision to let it talk to shoppers.
What Gorgias-specific problems slow an implementation down?
These are the issues that add weeks on Gorgias in particular.
Rules and auto-close that fight the agent
Gorgias Rules run on triggers such as Ticket created, top to bottom, and a store can hold up to 70 of them (our Rules guide). An old auto-reply Rule can answer a ticket the AI Agent also answers, a routing Rule can assign it away mid-conversation, and an auto-close Rule can close a ticket the shopper was about to reopen. Before launch, list every Rule that fires on ticket creation and decide which still apply. A third-party agent needs a tag-and-exclude guard so its own reply can't trigger it again; our auto-reply loop fix shows the pattern.
Macros that hold the real policy
On many Gorgias teams, the true returns policy lives in a Macro, not the Help Center. Gorgias's AI Agent learns from your Help Center, website, documents and Guidance, so Macro wording only reaches it if someone moves it. Export the most-used Macros in the knowledge phase and treat them as policy documents. Our Gorgias Macros explainer covers where usage shows.
Help Center and Guidance limits
Guidance is capped at 100 enabled items of 30,000 characters each, as our setup guide documents. And a Gorgias Help Center can't be created during the free trial, per our Help Center explainer, so a brand trialing Gorgias and its AI at the same time runs on website and Guidance content until it pays.
Shopify and app permissions
AI Agent needs Lead, Admin or Account Owner permissions. If Shopify was connected before the AI Agent subscription, Gorgias says the app's permissions may need updating before the agent can read order data. Skio and Loop Subscriptions Actions each need an API key from that app, and the Skio key is shown only once. An agency or vendor also needs a Gorgias user; decide its role in advance, using our users and permissions guide.
Channel coverage
Gorgias lists email, chat, SMS, Instagram DMs, Facebook Messenger and WhatsApp as AI Agent channels, and its AI Agent on Chat article says chat isn't supported on BigCommerce, Magento or WooCommerce stores. We'd turn them on one at a time. Chat is usually first because a wrong answer gets corrected while the shopper is still there. If you aren't on Shopify, AI Agent isn't an option; our Gorgias for non-Shopify stores post covers the alternatives. Ask any vendor which Gorgias channels it replies on.
BFCM timing
Black Friday is November 27, 2026 and Cyber Monday is November 30. A store that starts in mid-November reaches peak with an agent that has run for days. Start four to six weeks out, so the first category is on public replies and the second is in safe mode before volume spikes. On the DIY route, check your plan's interaction allowance against last year's November volume, because overage runs at $1.50 an interaction.
When do you need a Gorgias agency instead?
A Gorgias agency is the better hire when the project is bigger than the AI:
- You're moving to Gorgias. Tickets, Macros, customers and history are agency work. Smart Instinct publishes migrations from $3,500, and our Gorgias migration checklist shows the scope.
- You're building Gorgias itself. Views, Rules, SLAs, the Help Center, chat campaigns and reporting come first.
- You run several storefronts or brands and need routing and integrations designed across them.
- You want outsourced human agents too. Many listings in Gorgias's agency directory are support outsourcing firms, filterable by budget, ecommerce platform, region, services and language.
- You want the configuration documented and owned in-house. That's how agencies hand over, and it suits a team with an admin who'll keep it up.
The vendor-led route isn't a fit if your admin wants to edit every Skill personally and never talk to the vendor's team, or if you want a resolution percentage in the contract. Smart Instinct lists "You want a guaranteed deflection percentage in the contract" as a reason it isn't a fit either. Nobody can promise one before seeing your tickets.
The routes also combine. An agency can build your Gorgias while Macha's agent works the tickets inside it, as long as the two AI agents are split by channel or by tag so they never answer the same ticket.
Which route fits your situation?
| You are | Best route | Why |
|---|---|---|
| A Shopify brand on Gorgias, 1,000 tickets a month, no developer | Vendor-led, or AI Agent DIY if someone has a few hours a week | Order and subscription jobs are the core; the work after launch decides whether it keeps working |
| A small Shopify store on Starter or Basic, mostly "where is my order" | DIY with Gorgias AI Agent | 30 included interactions and Shopify order data cover a small volume |
| A subscription brand on Recharge, Loop or Skio | Test the single-subscription limit on your own customers first | Multi-subscription shoppers hand over on Gorgias's Actions |
| A brand moving to Gorgias from Zendesk or email | A Gorgias agency for the move, AI from whoever will run it | The migration ends at go-live; the agent needs someone every week |
| A store on BigCommerce, Magento or WooCommerce | A third-party agent on Gorgias | AI Agent needs a connected Shopify store; a third-party agent reads orders through a custom tool on that platform's API |
| A team that wants nobody internal maintaining the AI | Vendor-led done-for-you | Setup and tuning sit in the subscription |
| A team starting less than four weeks before BFCM | Safe mode on one category only | Drafts on internal notes carry no risk during peak |
Where Macha fits
Macha is one of the vendor-led options on Gorgias, and it's ours. The Macha team classifies your past Gorgias tickets by category and channel, fills the Help Center and policy gaps for the first category (including policy that only lives in Macros), builds the agent on your existing Gorgias, and runs it in safe mode, with drafts as Gorgias internal notes, until your team approves them. Live in safe mode within 7 days, or your first month is free. Your part is a 30-minute call, about 15 minutes to connect Gorgias and the tools answers come from, and about 5 minutes a day reviewing drafts.
The Gorgias connector uses a Gorgias API key, reads tickets and their full threads, writes public replies and internal notes, updates status and tags, searches Macros and routes to teams. Shopify connects as a built-in tool, and Macha's Shopify tools can cancel an order or refund the full remaining order, not a partial amount. Recharge, Loop Subscriptions or Skio connect through a custom API tool that Macha's team sets up during onboarding, so what happens for a shopper with more than one subscription is written into the agent's instruction with you. See Macha on Gorgias for the tool list, or our Gorgias connector guide if you'd rather build it yourself.
It costs about $0.40 per ticket, which includes setup and a dedicated success manager who handles new categories, policy changes and new tools, on one plan priced by monthly ticket volume. The free trial includes the same done-for-you setup: $50 of free usage (about 125 tickets), no credit card, no time limit. Macha suits teams on Gorgias, usually Shopify brands, that want tickets resolved without anyone on staff maintaining the AI. It doesn't replace an agency for a migration or a Gorgias build. To see which categories an agent could take first, request the free support audit.
Common questions
Who can set up Gorgias AI Agent for my Shopify store?
Your own admin, a Gorgias agency from the official directory, a freelancer, or Gorgias's own onboarding team. A third-party vendor such as Macha, AdelanteCX, Fini or Siena sets up its own agent on Gorgias instead of configuring Gorgias's AI Agent.
How long does a Gorgias AI implementation take?
Published timelines run from 10 days (AdelanteCX, and the $1,700 Upwork package) to 2 to 6 weeks for an agency build (Smart Instinct). Macha's team commits to safe mode within 7 days of connecting Gorgias, or the first month is free.
How much does a Gorgias agency charge to set up AI Agent?
Smart Instinct publishes an audit at $750 and builds at $3,750, $10,500 and $17,500, and most directory agencies publish budget brackets, not prices. Freelance gigs that include AI Agent setup start around $245 on Fiverr. Gorgias's AI meter runs on top on every agency route.
Does Gorgias AI Agent work if I'm not on Shopify?
No. Gorgias lists a connected Shopify store as a requirement, and says AI Agent on Chat isn't supported on BigCommerce, Magento or WooCommerce. A third-party agent on Gorgias, such as Macha, still reads and answers the Gorgias ticket; on Macha, order lookups on BigCommerce, Magento or WooCommerce need a custom API tool that Macha's team sets up during onboarding.
Can Gorgias AI Agent and a third-party agent run on the same Gorgias?
Yes, if they never answer the same ticket. Split them by channel (for example, AI Agent on chat and the other on email) or by a tag set in a Rule.
Who maintains the AI after go-live?
On the DIY route, your Gorgias admin, with Gaia (beta) drafting suggested fixes. On the agency route, you after handover, or a retainer from $1,000 a month at Smart Instinct; the $1,700 Upwork package covers 30 days of QA. With Macha, a dedicated success manager handles new categories, policy changes before peak season and new tools inside the per-ticket price.
What resolution rate should we expect from AI on Gorgias?
Nobody can tell you before reading your tickets, and anyone quoting a number up front is guessing. The ticket audit at the start of every route gives a realistic share per category, and the first category you launch tells you more than any benchmark.
